Palantir is less “a company with amazing AI” and more a company selling an implementation foundation that connects data and operations while incorporating the constraints that show up when enterprises and governments run AI in production (permissions, auditability, accountability, and procedures). The long-term strength is that as implementation deepens, operations get embedded into the organization and switching costs tend to rise.

The weakness comes from the same root. Implementation and rollout are heavy and often depend on people and process. Competitors aren’t fixed, and mega-platforms have incentives to commoditize capabilities through integration. And the more concentrated the business becomes in the U.S. government and U.S. market, the more political, institutional, and procurement friction can matter.

Accordingly, what long-term investors should focus on isn’t narrative momentum. It’s whether land-and-expand (operational footprint) keeps widening, whether time-to-production is shrinking in a repeatable way, whether profitability quality and cash conversion (collection terms) are holding up, and whether the “reason to add another vendor” (the need for control, auditability, and operations) persists even as competitors consolidate.

  • For PLTR’s “land-and-expand,” how can we observe increases in the number of departments, use cases, and users within specific customers; if it isn’t increasing, is the bottleneck data readiness, operating design, or procurement/pricing?
  • In AIP implementation cases, is the average lead time from PoC to production deployment shrinking, and which steps are preventing it (permission design, audit, approval workflows, data connectivity)?
  • As context for days sales outstanding rising from ~12 days in 2018 to ~73 days in 2024, which factors appear most influential: customer mix (government share), contract terms, or invoicing/acceptance processes?
  • In the “compete while collaborating” relationship with Databricks and Snowflake, where is PLTR retaining leadership (decision-making to execution, control/audit, deployment operations), and which areas are most likely to be standardized as default functionality?
  • Regarding European adoption friction, can we break the drivers down across regulation (data sovereignty/procurement), political acceptability, and competition (domestic vendors/cloud players), and separate what can be solved by product from what requires management strategy?
